A useful rule of thumb: if the cost of repair exceeds 30 to 40 percent of replacement cost, and the roof has less than 5 years of estimated remaining life, replacement is almost always the better economic decision. You’re paying for a repair that won’t be covered by manufacturer warranty because the surrounding system is too degraded, and you’ll be back at this decision within a few years anyway — with more accumulated damage to the decking and structure in the meantime.

Signals That Point Beyond Repair

Moisture staining across multiple rafter bays in the attic — not one wet spot, but a pattern that indicates water has found multiple pathways through the system. Soft or spongy decking in more than a localized area — walk the attic and press on the decking; you shouldn’t feel movement. Granule loss covering the majority of the roof surface, not isolated patches. Shingles that crumble when flexed — indicating the asphalt has hardened and lost its binding properties entirely. Flashing that’s corroded through or separated at every penetration simultaneously.

What Age Means in Context

A 22-year-old architectural shingle roof on a home in Spring or The Woodlands that took multiple storm seasons without significant maintenance is statistically at or past end of life for the product. That doesn’t mean automatic replacement — it means the inspection burden of proof for “repairworthy” is higher.
